Can't find the way to import my own glTF & textures into the compressor

There must be a way but it has eluded me.

If indeed there is, please make it more obvious. If there isn't, add it.

It's subtle: When loading the page, then it shows the hint briefly, before loading the default model:

That is: You can simply Drag-And-Drop glTF files into the viewer area.

This has to be made clearer. Either by ...

  • not loading a default model initially
  • or showing some sort of "toaster-notification" popup for a few seconds, after the initial load
  • or by displaying this hint permanently (smaller, somewhere in the corner or the control area)

I think that the last option could make most sense, but no strong opinion

I agree that the last option is best.

Any changes here will most likely happen in the glTF-Sample-Viewer repo (and aligned with the glTF-Compressor at a later point). I just added a comment at https://github.com/KhronosGroup/glTF-Sample-Viewer/issues/423#issuecomment-2628996199 , but it's probably OK to keep both issues open.
